By implementing a \u201cfield-to-packaging\u201d traceability system, the cluster not only automatically met strict HACCP requirements for EU exports but also introduced a unique \u201c50\/50\u201d financial model. Without their own freezing facilities, farmers were forced to sell harvests to intermediaries at minimal \u201cfield prices.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>What did not work before implementation?<\/strong><br>Attempts to create cooperatives often failed due to lack of trust. Farmers feared that their high-quality berries would be mixed with lower-quality produce and that profits would be distributed unfairly. Additionally, the absence of documented traceability for each batch made it impossible to obtain international HACCP certification. Without a digital trace, products remained \u201cgrey,\u201d and access to premium EU markets was closed.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>Description of the Practice Mechanism (\u201cWhat\u2019s Under the Hood\u201d)<\/strong><\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">The practice combines an IT solution with a unique financial cooperation model.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Digital traceability chain<\/h4>\n\n\n\n<p class=\"wp-block-paragraph\">The cluster implemented specialized software integrated with hardware tools (scanners, label printers, scales).<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Process flow:<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Field registration:<\/strong> Each farmer has a digital profile. At harvest, each batch receives a unique QR code containing data on the producer, harvest time, and variety.<\/li>\n\n\n\n<li><strong>Receiving hub:<\/strong> Upon arrival at the freezing facility, each crate is scanned. The system automatically records weight and quality parameters. During peak season, it processes data from up to 350 producers daily.<\/li>\n\n\n\n<li><strong>Processing stage:<\/strong> Products undergo shock freezing. The system tracks output from each specific batch, allowing precise calculation of shrinkage or rejection rates per farmer.<\/li>\n\n\n\n<li><strong>Storage and packaging:<\/strong> Frozen berries are labeled as cluster products, while the digital batch passport retains full origin history.<\/li>\n<\/ul>\n\n\n\n<h4 class=\"wp-block-heading\">\u201c50\/50\u201d financial model<\/h4>\n\n\n\n<p class=\"wp-block-paragraph\">This is a high-trust model enabled by digitalization:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Farmers deliver products without immediate payment (effectively financing the cluster with raw materials)<\/li>\n\n\n\n<li>The cluster handles processing, storage, and export sales<\/li>\n\n\n\n<li>After selling the finished product at higher prices (frozen berries in the EU are significantly more valuable), revenue is shared between the farmer and the cluster<\/li>\n\n\n\n<li>Transparent system analytics eliminate manipulation in settlements<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Roles:<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Cluster management:<\/strong> System operator, logistics provider, export broker, and freezing facility manager<\/li>\n\n\n\n<li><strong>MSMEs (farmers):<\/strong> Raw material suppliers and \u201cshareholders\u201d in final profits<\/li>\n\n\n\n<li><strong>IT provider:<\/strong> Developer of the customized solution adapted for field and warehouse conditions<\/li>\n<\/ul>\n\n\n\n<h3 class=\"wp-block-heading\"><strong><strong>Resources and Preconditions<\/strong><\/strong><\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">The practice was implemented primarily using the cluster\u2019s own resources and participant contributions, demonstrating high viability without reliance on donor funding.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Critical prerequisites:<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Physical infrastructure (owned or leased shock-freezing facility)<\/li>\n\n\n\n<li>Willingness of cluster leaders to train farmers in using scanners and digital interfaces<\/li>\n\n\n\n<li>High concentration of producers within a 50\u201370 km radius, enabling delivery within 3\u20134 hours after chain.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Quantitative and economic indicators:<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>100% traceability:<\/strong> Every batch from over 20 MSMEs recorded, ensuring automatic HACCP compliance<\/li>\n\n\n\n<li><strong>Time optimization:<\/strong> Product intake and accounting time reduced threefold compared to paper logs<\/li>\n\n\n\n<li><strong>Margin growth:<\/strong> Participant incomes increased by 30\u201350% compared to selling to intermediaries<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Structural changes:<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Internal capital market formation:<\/strong> The \u201c50\/50\u201d model pallet<\/li>\n<\/ul>\n\n\n\n<h3 class=\"wp-block-heading\">Sustainability of the Practice<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">The practice demonstrates full sustainability as it is embedded in daily business operations. It is not a project but a new operating model.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The key factor is <strong>\u201ceconomic irreversibility\u201d<\/strong>: once farmers experience profits through the transparent \u201c50\/50\u201d system, they do not return to opaque intermediary schemes.
